Foundation: The Coherence Principle

Perceived Coherence

A system can look coherent in one place and still be incoherent as a whole.

Alignment in one part of a system can easily be mistaken for alignment across the whole system — that mistake is what this describes.

A company can have excellent operations — reliable delivery, disciplined finances, technically sound decisions — while its internal culture runs on fear. From inside the operations function, everything looks fine. But the system isn't "partly coherent." It's incoherent, and that incoherence just hasn't been forced into the same field of view as the part that's working. Because every part of an interdependent system is connected to every other part, that separation is temporary. Eventually the misaligned part shows up somewhere the healthy part can't ignore — in attrition, in silence in meetings that matters, in decisions nobody will surface bad news about.

A system can look coherent without being coherent.

This mistake persists because success is what gets measured and misalignment is what gets absorbed quietly. A system succeeding in its most visible domain has little institutional incentive to look hard at the domains where it isn't — the visible win becomes evidence that everything is fine, which is exactly the reasoning that lets the real incoherence keep accumulating cost, unexamined, somewhere else in the system.

This is why coherence can't be evaluated one domain at a time — doing so will consistently produce false confidence. Because the system is one, an assessment that only checks the part currently in view isn't measuring the system's coherence. It's measuring the coherence of whatever the evaluator happened to be looking at. Real assessment has to account for the whole — not because that's a stricter standard, but because a partial view was never actually measuring the thing it claimed to.

Why This Matters

Mistaking local success for system-wide coherence is exactly what allows incoherence to go undetected the longest.
